You're ranking number one for your primary keyword in Google. Your traffic is solid. Then someone asks you a product question in ChatGPT, and your brand doesn't appear. Not even on page two.
This is the GEO problem. And your SEO agency can't fix it.
Every week, founders and brand operators ask us the same question: what's the difference between SEO, AI Search, GEO, and AEO? The terms blur together, and agencies make it worse by claiming they "do everything." They don't. Each channel requires a completely different approach, different tools, different metrics. Getting them straight is critical because agentic commerce is coming fast, and brands that don't prepare now will lose visibility at scale.
Let's cut through the confusion.
How SEO, AI Search, GEO, and AEO work differently
SEO targets keyword rankings in traditional search engines (Google, Bing). You optimize for keywords, build backlinks, improve page speed, and follow ranking signals. Your goal is the top three positions for high-intent search terms. An example: "best running shoes for flat feet." SEO wins when your product page appears in position one for that keyword.
It's an old game with well-understood rules.
AI Search is what happens when you ask ChatGPT, Perplexity, or Google AI Overviews the same question. Instead of ranking pages, these engines generate a written answer and cite sources. "Best running shoes for flat feet?" ChatGPT gives you a paragraph of advice and links to maybe three products or articles it found. Your goal: be one of those cited sources.
AI Search is still nascent. Agencies don't yet have playbooks for it.
GEO is Generative Engine Optimization, the discipline of making your product data visible and parseable to AI engines. GEO isn't about keywords or links. It's about structured data, schema markup, product descriptions that AI can understand, and data quality. AI engines can't rank a page they can't parse. They can't cite a product without clean, structured information about what it is, what it costs, and what problem it solves.
GEO is the foundation. Everything else depends on it.
AEO is Answer Engine Optimization, the strategy of positioning your brand, product, or content to appear in AI-generated answers. AEO combines GEO (data quality) with content strategy. You want your product featured in the answer, or your article cited as a trusted source. AEO is the playbook for winning with AI engines.
Here's the critical difference to understand: you can rank number one in Google and be completely invisible in ChatGPT. These are two separate worlds.
Why your current SEO strategy cannot address GEO
SEO targets rankings. GEO targets data quality. They're orthogonal problems. You can have perfect SEO and terrible GEO. You can have strong GEO and weak SEO. They don't correlate the way most people think.
Traditional SEO agencies build links, target keywords, optimize page structure for crawlability. Their expertise is in Google's algorithm, what makes pages rank. None of that directly makes your product data parseable to AI engines.
GEO requires different skills. You need to audit your schema markup. You need to enrich product descriptions with structured data. You need to ensure that fields like price, availability, product features, and categories are complete and properly formatted. You need to understand how AI engines ingest and parse data, not how Google crawls and ranks it.
Here's what happens to most brands: your SEO agency says yes to GEO because they want the revenue. They run some generic schema audits. They maybe add a few structured data fields. Then nothing changes. Your visibility in AI engines stays flat.
The consequence is real. Visibility gap. Lost revenue. Your competitors appear in ChatGPT while you don't.
The three pillars of winning with AI engines
Pillar one: Understand what AI engines actually see. They don't see keywords or backlinks. They see structured data. Product data. Content. They parse your schema, your descriptions, your FAQs. If your data is messy, incomplete, or unstructured, AI engines can't work with it. Start there.
Pillar two: Implement and optimize schema and structured data. This means proper implementation of Product schema, Organization schema, FAQPage schema, and others. Schema.org is your reference. Schema markup is the language AI engines speak. Without it, you're invisible. With it implemented poorly, you're less visible. With it optimized, you're competitive.
Pillar three: Prepare for agentic commerce. This is the real shift coming. Soon, AI agents will shop on behalf of humans, making autonomous purchase decisions. These agents will consume product data at scale. Your brand needs to be ready: complete product information, structured data, reliable inventory, clear pricing. Not optional. Required.
What agentic commerce means for your brand
Agentic commerce is when an AI agent acts as a shopper on behalf of a human user. A customer tells an AI: "I need running shoes optimized for flat feet with good arch support." The agent searches across brand websites, compares products using structured data, evaluates reviews, checks inventory, and either recommends the best option or completes the purchase autonomously.
This changes everything.
Agentic commerce doesn't care about keyword rankings. It doesn't browse through search results. It evaluates product data directly. For an AI agent to choose your product, your data needs to be complete, accurate, and machine-readable. If your product data is messy, your product gets skipped. If your availability is outdated, the agent buys from a competitor. If your pricing is unclear, you lose.
The brands that win in agentic commerce aren't the ones with the best SEO. They're the ones with the best data.
This is what GEO actually prepares you for. Not rankings. Data readiness.
Common questions about GEO and AI Search
Can my SEO agency do GEO?
Not well. SEO agencies have expertise in ranking optimization and link building. GEO requires deep knowledge of schema markup, product data enrichment, and AI engine behavior. Some agencies will say they "do both," but the skillsets are different. Ask them: have you worked with structured data before? Can you audit schema markup? Have you measured visibility in ChatGPT? If they hesitate, that's your answer.
What is schema markup exactly?
Schema markup is a standardized way to tag data on your website so that search engines and AI engines can understand it. Instead of just seeing text that says "Price: $89.99," schema tells them: this is a product, the price is $89.99, the currency is USD, here's the product description, here's availability. It's the difference between a human reading your page and a machine parsing it. It's schema.org format, usually implemented in JSON-LD or microdata.
How quickly can I rank in ChatGPT?
That's the wrong question. ChatGPT doesn't rank pages the way Google does. It generates answers and cites sources. Visibility in ChatGPT depends on your data quality, your content being crawlable by the training data pipeline, and your schema implementation. Improvements can show results in weeks if you fix critical data gaps. But this isn't about speed. It's about preparation.
How do I audit my product data for AI engines?
Start with schema. Use schema.org validation tools to check your markup. Then audit completeness: are product descriptions detailed? Is inventory real-time? Are prices accurate? Is structured data present on category pages, product pages, FAQs? Missing or outdated data is the number one reason brands are invisible in AI engines. Fix that first.
The question that matters
When AI agents can shop autonomously, comparing your product data against thousands of competitors in milliseconds, will your data be ready?
